Orders double, the warehouse adds a shift, and the same three people re-key every order into the invoicing tool. Seasonal peaks expose every manual step a business tolerates the rest of the year. A late delivery or a wrong invoice also costs more in peak weeks, when customers have alternatives and no patience.
Seasonal peak preparation is the work of aligning demand forecasts, inventory, capacity, systems and people before a predictable surge in demand, so the business absorbs the extra volume without delays, errors or margin loss. The size of the surge is measurable: the National Retail Federation forecasts that US retail sales in November and December 2026 will grow 4.2% over 2025, to $1.013 trillion (NRF). Manufacturers, distributors and logistics providers feel that demand earlier, as retailers build stock.
This checklist covers 7 steps for manufacturing, distribution, logistics, and retail operations, from reviewing last season to running the peak weeks. A checklist has limits: it cannot repair a broken process or guarantee an accurate forecast. Its job is to close the gaps you already know about before the volume arrives.
Seasonal peaks break operations because volume multiplies every weakness at once. The manual handoffs a team absorbs at normal volume turn into queues, and the errors they cause surface as wrong shipments and credit notes. The problem grows when data sits in separate tools, because sales and finance end up working from figures the warehouse has already changed. By the time these issues show, the extra capacity is often gone: supplier stock, temporary staff and carrier slots booked late cost premium prices or lost orders.
In short, the 7 steps are: review last season, build scenario forecasts, secure inventory and suppliers, plan capacity and staffing, remove manual handoffs, stress-test systems, and set monitoring and escalation rules. Let's break down each one.
Start with what actually happened, before anyone forecasts. Pull weekly order volumes, stockouts, late shipments, overtime hours, invoice corrections, and customer complaints from the last peak. Then ask the people who ran it where the process slowed down.
List every failure from the last peak, with its cause and cost where you can measure it.
Assign one owner to each failure, with a fix date before the next peak.
Note which data you could not find. Missing data is a finding in itself.
Redbee Software runs this review as part of the analysis phase that opens every engagement. Our team maps how orders, stock, and invoices moved through your systems during the last peak, then turns the gaps into a prioritized list of fixes, each tied to the process that caused it.
A single forecast number gives a false sense of precision. Build three scenarios, base, high and low, by product category, channel, and week. Sales, operations and finance should sign off on the same figures, so purchasing and staffing work from one plan.
Use last season's weekly curve as the starting shape, then adjust for confirmed changes such as new customers, new channels or price changes.
Define in advance which signal moves you from the base scenario to the high one, for example, order intake in the first two peak weeks.
A forecast is only as reliable as the data behind it. Redbee Software brings your order and stock history into one ERP, the system that runs sales, stock, purchasing, and accounting together, such as Odoo, SAP or Microsoft Dynamics, so sales, operations, and finance build their scenarios from the same figures.
Inventory decisions often have the longest lead time on this list. Confirm lead times with each critical supplier and set safety stock for the items that sell fastest in peak weeks.
Confirm supplier capacity in writing for the high scenario.
Identify a backup supplier for every item where a single supplier failure would stop shipments.
Agree payment terms early, since peak purchasing ties up cash before peak revenue arrives.
When purchasing runs inside the ERP, lead times, safety stock, and reorder rules sit next to live demand. Redbee Software configures these purchasing and inventory rules, so your team sees which supplier commitments the high scenario requires while there is still time to place them.
Translate the forecast into hours: picking, packing, production, customer service and invoicing. Then compare those hours with the capacity you have and book the gap.
Book temporary staff and carrier slots for the high scenario, with cancellation terms for the low one.
Onboard temporary staff before the peak, with written instructions for each task.
Cross-train permanent staff on at least one adjacent role, so one absence does not stop a process.
Capacity plans work best when they start from real hours. Redbee Software sets up time tracking inside your ERP during implementation, so you can see the hours each order, production run or shipment actually takes and size temporary help against the forecast.

Every order that someone retypes between systems is a candidate for delay and error at peak volume. Map the path of one order from quotation or online store to delivery and invoice, then remove the re-entry points.
Enter customer, product and pricing data once and reuse it across sales, warehouse and accounting.
Set seasonal prices and promotions inside the system before the peak, so nobody edits them by hand per order.
Generate invoices automatically from confirmed deliveries or sales orders.
System changes need time to settle. Plan them early enough to go live and run for several weeks at normal volume before the peak.
This step usually brings the largest gains. We configure the order-to-invoice flow in standard ERP functionality first, then build the integrations to your online store, carriers and existing tools, so each order is entered once and invoiced automatically.
For a licensed Romanian tour operator selling dynamic packages of flights, accommodation and activities, client data, quotations and invoices lived in separate tools. Group quotations were rebuilt by hand at each stage. Redbee Software configured eight core Odoo applications on one shared database. Quotations now convert to sales orders in one click, invoices generate automatically, and price lists handle seasonal and per-person pricing inside the offer. After implementation, the client reported "improved time efficiency, reduced costs, and fewer data entry errors."
An online store, an ERP, and a carrier integration that work at normal volume can fail at peak volume. Test them at the high scenario before customers do it for you.
Load-test the online store, order APIs, and integrations at the high-scenario volume.
Check how each integration behaves when the other side is slow or down, and who gets alerted.
Freeze non-essential system changes for the peak period, with a named approver for exceptions.
Redbee Software's engineering and cloud teams build the integrations and cloud infrastructure behind your online store. When your peak test exposes a bottleneck, they fix it in the code or in the infrastructure, for example by adjusting how your online store scales on AWS.
During the peak, problems need to surface within hours. Agree on a short set of daily indicators and the thresholds that trigger action.
Track order intake, backlog, on-time shipment rate, stock of top items, and open customer issues daily.
Set a threshold and a named owner for each indicator.
Book a post-peak review now, so this season's data feeds step 1 next year.
Redbee Software configures reporting for these indicators inside your ERP, or builds custom reporting when the data spans several systems, so each owner sees the figures every day.
Your operations are ready when each step meets a clear completion test. Run through the table with the owner of each step before the peak starts; any row without a yes is your priority for the remaining weeks.
Step | Ready when |
|---|---|
1. Review last season's peak data | Every past failure has a cause, an owner and a fix date |
2. Build demand forecasts with scenarios | Sales, operations and finance sign off on base, high and low figures |
3. Secure inventory and supplier commitments | Orders placed and high-scenario capacity confirmed in writing |
4. Plan capacity and staffing | Temporary staff, shifts and carrier slots booked |
5. Remove manual handoffs | Orders reach invoice with no re-keying |
6. Stress-test systems and integrations | Load test passed at high-scenario volume; change freeze agreed |
7. Set monitoring and escalation rules | Daily indicators live, each with a threshold and an owner |
Redbee Software is a technology company based in Cluj-Napoca, Romania, with entities in London and New York, that helps businesses scale through technology with end-to-end digitalization: ERP implementation on Odoo, SAP and Microsoft Dynamics, custom development, AI and cloud services. To prepare operations for a peak, Redbee Software maps how your business runs today, fixes the process in a standard ERP configuration, connects the systems around it, and hands the result over to your team.
We hand over a system your team runs. Your team receives a working system and the knowledge to operate it.
Redbee Software combines technology consulting, product thinking, and engineering expertise, so the systems behind your peak deliver business results as well as working software. If your next peak is already on the calendar, the review and forecast steps start now. Contact our team to map your order-to-invoice flow before the volume arrives.
