Large technology programs still miss their targets more often than they meet them, and a BCG study of more than 1,000 companies, published in October 2024, found that only 30% of large-scale tech programs fully meet expectations for timeline, budget, and scope, while 35% fall short on all three. BCG defines a large-scale program as one that uses more than 3% of the annual tech budget, so the figure covers projects that carry real weight for the business, and it shows why it pays to settle what a project must change and whether the existing data can support it before you commit budget.
This guide gives you a 5-step readiness check, a structured review of your outcome, processes, data, systems, and rollout plan that you complete before you commit budget to a digital project, and you can run it in-house or with a partner before you sign with any vendor. It applies to an ERP rollout (ERP stands for enterprise resource planning, a single system that connects finance, stock, sales, and purchasing), a warehouse or logistics platform, or a customer portal.
Digital projects can fail on the processes, data, and decisions a business brings into them, because every system you implement inherits those on day one. A business that arrives with unclear goals and inconsistent data will reproduce those problems in new software, whichever vendor it chooses and however capable that software is.
Companies often start with vendor demos, and a demo usually runs the software through a scenario with no exceptions and no house rules, which makes every process look simple. Projects tend to break at exactly that gap, because your business runs on exceptions and on your team's own workarounds, for example, the rush order that skips the queue, the supplier who invoices in a different unit, the stock count that lives in one person's spreadsheet.

In manufacturing and distribution, one wrong unit of measure in the product list can break purchasing, production planning, and invoicing at the same time, because each of those processes reads the same item record. A readiness check surfaces gaps like this while they still cost a conversation, and after go-live, the day your team starts working in the new system, the same gap costs a change request.
Preparing your business comes down to 5 steps covering outcome, processes, data, systems, and the plan for scope, budget, and rollout, and they work best in that order because each step depends on the answers produced by the one before it. Skipping ahead, for example, setting a budget before the processes are mapped, often means revisiting the earlier decisions later and at a higher cost.
Define one primary outcome in operational terms and record today's baseline, so that everyone involved can test the project against the same number once the system is live. A goal such as "digitize our operations" sets a general direction, and it becomes testable only once it turns into something like "cut order-to-dispatch time from 5 days to 3 days", which a team can measure, plan around, and defend in a budget discussion.
Which process costs the most time, money, or errors today?
Which number will prove the project worked, and what is its current value?
Do the decision-makers agree on that number?
Ready signal: you can state the outcome in one sentence, with a baseline figure and a target, and every decision-maker involved agrees that this is the number that will judge the project. If two directors still describe success in different terms, the step is incomplete, however advanced the vendor conversations already are.
How Redbee Software helps: Redbee Software's consultants work with you to turn a broad goal into outcomes you can actually reach, based on your current systems, the state of your data, and how far your digitization has already progressed. We set the baseline together with your team and choose targets that you can measure after go-live, so the outcome stays the reference point for every later decision.
Map the current process end to end, including the exceptions and workarounds that rarely appear in official documentation, because those are the cases a new system must handle on day one. Written procedures often lag behind practice, so the map should reflect what people actually do this month, observed at the desk, in the warehouse, or on the shop floor.
Follow one order from quote to cash, or one product from purchase order to shipment.
List every spreadsheet, email chain, and manual re-entry along the way.
Note who approves what, and where work waits.
Ready signal: each department lead confirms that the map matches their daily work, exceptions included, and signs it off as the version the project will design against. When a lead hesitates or adds caveats, treat that as a sign that the map still describes the ideal process and needs another round of review.
How Redbee Software helps: if you are unsure how your processes actually run, Redbee Software's business analysts map them with you in the analysis phase, which precedes every deployment Redbee Software delivers and covers each department the project touches. We document the current flow with all its exceptions and then design the target flow the new system should support, so you can see clearly what changes, for whom, and why.
Identify where your core data lives, who owns each data set, and how clean it is, before anyone writes a migration plan. Data problems discovered during migration week tend to cost more to fix than problems found earlier, because they compete with testing and training at the moment the team has the least time available.
Products: duplicate items, inconsistent units of measure, and missing codes or bills of materials (the component lists behind each finished product).
Customers and suppliers: duplicate records, outdated payment terms, missing tax IDs.
Open transactions: stock levels, open orders, and unpaid invoices at the moment you switch systems.
Ready signal: each data set has a named owner and a cleanup plan with a deadline that falls well before migration, and the owners have agreed to that plan in writing. Without clear ownership, cleanup tasks tend to drift between departments until someone discovers the problem inside the new system.
How Redbee Software helps: Redbee Software reviews samples of your product, customer, and supplier data early in the engagement, flags duplicates and gaps, and agrees a cleanup plan with each data owner. Because the review happens before the build starts, cleanup runs in parallel with development and the migration itself carries less risk.
List every system the project touches and decide its future before scoping, since an integration discovered mid-project forces changes to scope, budget, and timeline at the same time. A logistics business, for example, may run a carrier portal, a warehouse scanning app, accounting software, and a CRM, and each of them needs an explicit decision before work starts.
Which of your current systems the new system replaces.
Which systems stay and need an integration, and in which direction data flows.
Who owns each system, and when its license or contract ends.
Ready signal: you have a one-page system map with a stay, replace, or integrate decision for each system, together with the direction in which data flows between them. Anyone on the project team should be able to read that map and explain where a customer order or a stock movement travels from start to finish.
How Redbee Software helps: Redbee Software builds the system map with your team and recommends what to keep, replace, or connect, based on how your processes actually run. As an official Odoo partner that also implements SAP and Microsoft Dynamics, we base the platform recommendation on your processes and scale, and where an ERP is the wrong answer, we scope custom software or integrations instead. For a leading dairy equipment distributor, we replaced the fragmented legacy systems of two separate legal entities with a single Odoo system that serves both companies while keeping their finances separate, which removed the manual duplication of vendor and client records and gave executives one consolidated view of operations.

Fix the scope of a first phase, the budget range, and the target date, and agree in writing what waits for later phases, so that new ideas raised mid-project are held for a later phase. Phase one works best on standard functionality with correctly mapped processes, and custom modules and integrations can follow once that base runs reliably.
The same plan has to cover adoption, because a system that teams bypass with spreadsheets delivers little of the outcome it was bought for. Training, change champions, and the retirement of old tools therefore need dates and owners from the start, and each of them appears in the checklist below.
Must-have processes for go-live, separated from later improvements.
A budget that covers licenses, implementation, data migration, training, and your team's internal time.
A contingency reserve agreed before work starts.
A go-live date that avoids peak season, inventory counts, and year-end close.
Role-based training, scheduled before go-live and run on your own data.
A change champion in each team, and a date when the old tools and spreadsheets stop.
Ready signal: you have a written phase-one scope and a budget that includes your team's internal effort alongside licenses and implementation fees, together with a training plan for each role and a fixed retirement date for the old tools. Leadership should be able to say which requests will move to phase two and when the old spreadsheets stop, which shows that the plan has clear boundaries.
How Redbee Software helps: Redbee Software scopes phase one with you, separates must-haves from later improvements, and builds a budget that covers migration, training, and internal time as well as the build itself. We then train your key users on your own data, so the system is operational at handover. For a medical equipment distributor, we scoped and delivered a full suite of Odoo applications that went live in one quarter, with thousands of products configured so that each batch can be traced and users trained on every module.
Your business is ready to start when every step scores as ready, so score each step as ready or not ready using the signals below, and treat every step marked not ready as an item on the project plan with its own owner and deadline. Resolving those items before you sign with a vendor means you close the gaps while they are still cheap and fast to close.
Step | Ready | Not ready |
|---|---|---|
1. Outcome | One measurable outcome, with baseline and target | A list of wishes, no baseline figure |
2. Processes | Current flow mapped and confirmed by department leads | Flow described from memory or from old procedures |
3. Data | Owner and cleanup deadline per data set | Data quality unknown until migration |
4. Systems | Stay, replace, or integrate decision per system | Systems discovered during implementation |
5. Scope, budget, and rollout | Written phase-one scope, budget with internal time, training plan per role, and a retirement date for old tools | Everything in phase one, budget covers licenses only, training planned for go-live week |
Many readiness mistakes come from starting with the solution, such as a platform, a demo, or a feature list chosen before the outcome and the processes are clear, and each of the four below maps to one of the 5 steps.
A platform chosen before Step 1 gets judged on its feature list, so write down the outcome first and ask each vendor to show how they would reach it with your processes and your own data.
A slow approval chain stays slow in new software and becomes harder to change once it is configured, so fix or simplify it on paper during Step 2.
Cleanup left to the final weeks competes with testing and training, so start it as soon as Step 3 names the data owners.
Each custom change has to be maintained and retested whenever the platform updates, so launch on standard functionality and add custom work later where your Step 1 outcome justifies it.

Redbee Software is a technology consulting and digital transformation partner that turns operational challenges into digital solutions delivering measurable business results. We can run all 5 steps with your team or pick up only the ones where you are stuck, whether the project ends in an ERP or a custom platform.
Redbee Software combines technology consulting, product thinking, and engineering expertise to define, build, and scale digital solutions that deliver real business results. That combination lets the outcome you define in Step 1 stay the measure of success through build, launch, and handover.
Redbee Software has completed 100+ projects in 7+ years on the market, across ERP implementation, custom software development, and cloud infrastructure. In the two projects described above, end-user training was part of the work, so each client's team could operate the system at handover.
A digital project that starts from a measured outcome, mapped processes, and clean data is set up to end with a system your team owns and keeps improving long after go-live. If you want to know what your business needs in place before the build begins, we will walk through the readiness check with you.
