Consolidating a medical distributor's disconnected systems into Odoo

Client background and market position

The client is a Romanian distributor of advanced medical and laboratory equipment, with a focus on molecular biology and diagnostics, supplying medical and research laboratories. It imports from suppliers across the EU and beyond, trades in multiple currencies, and handles customs on incoming goods; as a medical distribution business, it holds its entire stock in one place and produces receipt and billing documents on every shipment. 

The company operates under ISO 9001 and ISO 13485, the latter being the quality management standard for medical devices, which sets the documentation and traceability bar the business has to clear on every transaction.

Operational and technical bottlenecks

• A catalogue with no domain-fit data model. The standard product structure did not capture the attributes a medical-device distributor needs per item, limiting how accurately stock and product characteristics could be recorded and retrieved. Under ISO 13485, incomplete product data is a traceability and audit exposure, not only an inconvenience.

• Generic documents that did not match medical-sector requirements. Standard invoice and goods-receipt formats did not carry the fields and layout the domain requires, nor the customs and landed-cost breakdown an import operation depends on, forcing manual rework on documents produced on every incoming and outgoing shipment.

• Disconnected functional areas. Sales, accounting, inventory, procurement, and HR needed to run on one system to keep stock and financial records consistent and auditable.

Redbee consolidated the client's entire operation onto a single Odoo instance and shaped it around how a medical distribution business actually runs. The result is one source of truth.

The product and document and stock-movement models were extended for the medical sector. The specific pieces:

• One operation on a single platform. The whole business now runs on one integrated Odoo instance. Everything from sales, purchasing, inventory, accounting, CRM, HR, projects, timesheets, documents to dashboards, barcode, and messaging, and the team was trained end to end (around eight users across four departments) so they own the system rather than depend on the implementer.

• A medical-grade product catalogue. Thousands of products configured with fields specific to medical equipment, lot- and serial-level traceability (expiry, best-before, removal, and alert dates) and procurement (CPV) codes for traceability, kept maintainable through bulk import and update via External ID.

• Automated procurement and accurate cross-border costing. Minimum and maximum reordering rules generate purchase requests automatically. Purchasing runs in EUR against RON sales with automatic FX. Customs (DVI) costs are captured via a custom field on stock moves. Transport is invoiced separately. Landed costs are allocated into stock valuation. Inventory value and margins stay accurate.

• Documentation that meets medical-sector standards. Custom branded invoices and proformas, and custom delivery notes carrying lot and expiry data, plus a custom goods-receipt note (NIR) that reconciles supplier bills against received goods and folds import and accessory costs into the landed value of stock.
